The B2B Content Automation Workflow Guide
This is a workflow guide, not a philosophy essay. Seven stages, specific tools at each stage, estimated time per stage, ownership assignment, and the quality checkpoint that prevents each stage from producing bad output that compounds in the next stage.
The goal: a marketing team member starts with a topic and ends with a published, search-optimized, schema-marked article with distribution scheduled — in under three hours of active work time.
The Seven-Stage Workflow
Total active time target: 2.5–3 hours per piece
Tool stack required: AI writing tool (Claude), SEO tool (Sistrix or Semrush), CMS (Astro/WordPress/Webflow), GA4, CMP (Cookiebot/Usercentrics)
Stage 1 — Audience Intelligence Input
Active time: 15–20 minutes
Owner: Marketing Director or Content Strategist
Tool: Sistrix + CRM
Before writing a brief, validate that the topic addresses a real audience need. Two inputs required:
Search demand signal: In Sistrix, check the primary keyword for: monthly search volume estimate, current ranking pages in Germany (who ranks #1–5?), content gap (is there a DACH-specific resource in the top 5, or do US/generic pages dominate?). Record these three data points. If monthly German search volume is below 50 and the top 5 is dominated by DACH-specific expert content, deprioritize the topic.
CRM signal: Review the last 20 closed deals in your CRM. Is this topic’s underlying question present in deal notes, sales call records, or customer onboarding conversations? If yes: note the exact language prospects use when asking this question — this language goes directly into the brief and the article’s opening paragraph.
Quality checkpoint: If neither search signal nor CRM signal validates the topic, do not proceed to Stage 2. Spend the 15 minutes finding a better topic instead.
Stage 2 — SEO Brief Generation
Active time: 20–30 minutes
Owner: Marketing Director or Content Strategist
Tool: Sistrix (keyword research) + Notion/Airtable (brief storage)
Fill the brief template (see BRIEF-TEMPLATE.md in the planning docs). For each brief:
Keywords: Primary keyword (from Stage 1), 4–6 secondary keywords from Sistrix related keyword suggestions. Include one German-variant keyword if the article targets German-language search as well.
H2 structure: 5–6 H2 headings that collectively cover the secondary keyword set. Each H2 should answer a distinct sub-question that a reader who is considering the primary topic would also need answered.
Evidence requirement: Identify at least one named source for the primary claim. For DACH content: Bitkom, BVDW, Statista Germany, German DPA publications, GDPR text (EUR-Lex), or named tool documentation. Do not write “according to research” without the specific source identified at the brief stage.
DACH-specific angle: One element that makes this article irrelevant outside the German market context. Examples: §7 UWG requirement, German DPA guidance specific to a tool, Mittelstand-specific constraint, Messe calendar consideration, EUR pricing for a German tool.
CTA: Primary (consultation booking) and secondary (related resource) already filled in for saralogy.com content.
Quality checkpoint: Brief must have: named evidence source, H2 structure covering 5+ secondary keywords, DACH-specific angle identified. If any of these are missing, brief is incomplete — do not start AI draft production.
Stage 3 — AI Draft Production
Active time: 10–15 minutes (setup) + AI generation time
Owner: Content team member
Tool: Claude (preferred for German/DACH content quality)
System prompt configuration for consistent output quality:
You are writing for saralogy.com, an AI marketing consulting firm targeting DACH B2B companies.
Voice: Expert-to-expert. The reader has 8–15 years of marketing experience.
Do not define basic marketing terms.
Do not use motivational framing ("AI is transforming...").
Lead with specifics, not frameworks.
Evidence standard: Every claim needs a named source (Bitkom, Gartner, GDPR text,
tool documentation). Do not include unsourced statistics.
DACH-specific: Include at minimum one element specific to the German market context.
This could be: GDPR/DSGVO specifics, German tools (Brevo, Sistrix, CleverReach),
§7 UWG, BayLDA guidance, Mittelstand constraints, or Messe calendar considerations.
Prohibited openings: "In today's rapidly evolving...", "AI is transforming...",
"As a marketing professional...", "In this article we will..."
Format: Use H2 headings from the brief. No H3 unless genuinely needed for sub-sections.
Do not add a conclusion section titled "Conclusion."
User prompt: paste the complete brief from Stage 2.
Quality checkpoint: AI draft arrives. Do not proceed to Stage 4 without reading the first paragraph. If the opening sentence is generic (passes the “could open 1,000 other articles” test), rewrite it before continuing.
Stage 4 — Quality Gate
Active time: 30–45 minutes
Owner: Marketing Director or senior reviewer
Tool: None specific — checklist review
The quality gate is a checklist, not an editorial pass. The editorial improvement happens in Stage 5. Stage 4 is binary: does this draft meet the minimum standard to proceed?
Quality gate checklist:
Factual accuracy:
- Every statistic has a named, verifiable source
- All GDPR article references are correct (e.g., Art. 6, not “Article 6 of the GDPR regulations about data collection”)
- Tool descriptions match current tool capabilities (check the tool’s current pricing/features page if tool-specific claims are made)
- No claims about competitor pricing or capabilities without verification
DACH-specific:
- At least one element is specific to the German/DACH context — cannot be removed and applied to US/UK market without modification
Voice:
- No filler opening sentence
- No motivational framing
- Expert-level language maintained throughout (no basic definitions of terms the ICP knows)
- First person or third person consistent throughout (no mixed POV)
GDPR compliance check (for content that makes data processing claims):
- Content about marketing tools: claims verified against the tool’s current DPA/privacy documentation
- Content about GDPR requirements: article citations are correct
- Content recommendations don’t inadvertently advise non-compliant practices
If any factual accuracy item fails: fix before proceeding. If DACH element is missing: add before proceeding. Voice issues can be addressed in Stage 5.
Stage 5 — Editorial Review
Active time: 30–40 minutes
Owner: Marketing Director (or qualified editor)
Tool: Google Docs or CMS draft mode
This is the human craft stage. The quality gate confirmed the draft meets minimum standards; Stage 5 makes it good.
Primary focus areas:
Opening paragraph: Should establish the specific expertise signal within the first 100 words. A reader scanning the first paragraph should be able to tell this was written by someone who has actually done this, not someone who researched it.
Evidence integration: Citations should be woven into the argument, not appended as footnotes. “According to Bitkom’s 2024 KI-Studie” works; “(Source: Bitkom)” at the end of a paragraph is weaker.
Internal link placement: Identify 3–5 points in the article where a contextually appropriate internal link adds value. Place links where the reader would genuinely benefit from deeper reading — not where it’s possible to insert a link.
CTA: Ensure the CTA is specific and actionable. “Contact me if you have questions” is not a CTA. “Book a 30-minute AI marketing audit call to review your current setup” is.
Stage 6 — Publication and SEO Configuration
Active time: 20–30 minutes
Owner: Marketing Director or web manager
Tool: CMS (Astro/content collection, WordPress, Webflow)
CMS configuration checklist:
- URL: matches the planned slug from SITE-ARCHITECTURE.md
- Title tag: ≤60 chars, primary keyword present, ends in ” | Saralogy”
- Meta description: ≤155 chars, benefit-first opening, primary keyword included
- H1: matches the brief (primary keyword in H1)
- Schema JSON-LD: Article schema minimum, plus additional types per SCHEMA-LIBRARY.md
- Canonical tag: self-referencing canonical set
- Internal links: all outbound internal links checked and live
- Open Graph tags: og:title, og:description, og:type, og:image configured
- Image alt tags: any images have descriptive alt text (relevant for accessibility + SEO)
After publishing: submit to Google Search Console > URL Inspection > Request Indexing.
Stage 7 — Performance Feedback Loop
Active time: 5 minutes per piece per month
Owner: Marketing Director
Tool: GA4 + Google Search Console + CRM
Once per month, review each piece published in the prior 90 days:
Search Console: Impressions (is Google indexing the page for target keywords?), clicks (is ranking translating to traffic?), average position.
GA4: Scroll depth (% reaching 75%+ completion), average engagement time, conversion events (if you’ve set up GA4 event tracking for CTA clicks).
CRM: Is this page appearing in deal touchpoint data? (Requires UTM-tagged distribution and CRM attribution tracking)
Use these data points to update Stage 1 for the next content cycle: topics that perform well in search get cluster content built around them; topics that get high engagement but low search traffic need distribution investment; topics that get neither need to be analyzed for audience fit.
