Example 1: Small Team (50-person German SME)
Company profile:

- Marketing director salary: €70,000/year (€35/hour)
Before AI implementation:
- Content production: 4 pieces × 8 hours/piece = 32 hours/month manual writing

What This Calculation Doesn’t Include
The ROI calculation above captures cost savings and production cost reduction — the verifiable variables. It does not include:
Revenue attribution from improved content. Organic traffic from better-optimized content converts to pipeline. For a German B2B company with an 8–14 month sales cycle, this revenue shows at 9–18 months. Including it in a 12-month ROI calculation would require projections, not evidence. We exclude projections.
Lead quality improvement. Better content attracts better-fit leads; better automation scores them faster; better attribution shows which campaigns actually work. These improvements are real but hard to quantify in advance.
Competitive position. Building a content architecture that ranks for 30–50 DACH-specific keywords before your competitors is a compounding advantage that doesn’t appear in a 12-month ROI calculation.
The 12-month ROI is the conservative, defensible calculation for board approval. The actual value over 3 years is substantially higher.
